In 2026 an independent AI consultant bills about $150 to $350 an hour, and a defined first project for a small business runs $5,000 to $25,000. The figures below come from published rate cards, with every source linked, and end with what we charge.

Three guides published this year put the hourly market in the same band. Independent consultants sit at the bottom of it, enterprise firms at the top, and the spread between them is about four to one.

Rates as published by AIessentials (updated August 21, 2026), Layer3 Labs (updated June 17, 2026), and Winder.AI (June 24, 2026). AIessentials splits its band into junior $150 to $200, mid-level $200 to $275, and senior $275 to $350.

The hourly number matters less than it looks. A small business does not buy forty hours of a consultant. It buys one process fixed, and the honest unit for that is the project.

What a first AI project costs a small business

Project pricing is where most small businesses land, and the published ranges agree. AIessentials puts a defined implementation at $5,000 to $25,000 flat, with $10,000 to $15,000 as the typical small-business project over four to six weeks.

Layer3 Labs breaks the same band down by what the work touches. A discovery engagement that ends in a written plan runs $2,000 to $5,000. One end-to-end workflow automation runs $5,000 to $25,000: $5,000 to $8,000 when it connects software that already has an API, and $15,000 to $25,000 when it has to reach into a legacy system. An enterprise AI system starts at $50,000 and runs past $200,000.

The spread inside that table is the useful part. The same process costs about three times more when its data lives in a system with no API, because someone has to build the door before anyone can walk through it. That is why we quote custom work after we have seen the process, and not before.

What a retainer costs, and when it makes sense

Retainers run $2,000 to $8,000 a month in AIessentials' three tiers and $2,500 to $15,000 a month in Layer3's. Both describe the same thing: ongoing work after a first system exists, priced by how much of a consultant's month the business wants.

A retainer before a first system is a subscription to advice. Buy one after something is running and the monthly fee has a job: keep the system pointed at the work, handle the exceptions it surfaces, and take the next process.

The costs that are not on the quote

The quote is the visible half. AIessentials lists what arrives after signing: software licenses at $50 to $300 a month, API usage at $100 to $500 a month, training at $500 to $2,000, and maintenance at $500 to $2,000 a month.

Winder.AI, working from UK engagement history, puts data engineering at 30 to 50 percent of a proof-of-concept budget and first-year operations at 15 to 25 percent of the build cost. Read those two together and a $10,000 project is a $13,000 to $15,000 first year.

Three questions surface most of it before you sign.

  • Who does the data work, and is it inside the price? Cleaning and connecting data is the largest line item that quotes leave out.
  • Which licenses and API fees does the system add each month? A system that calls a model on every record has a meter running.
  • Who owns it after go-live, and at what monthly cost? If the answer is a retainer you have not seen, you have now seen the real price.

Which pricing model fits a first project

Hourly fits advice and small fixes where nobody can define the scope yet. A fixed project price fits a process you can describe in one paragraph, which is most first projects. A retainer fits the period after a system is live. Outcome-based pricing, where the fee depends on a measured result, fits only when the result is measurable inside 30 to 90 days and the consultant controls enough of the work to be accountable for it.

Consultancy.uk named the failure mode in August 2026: expecting a consultancy to own an outcome without giving it decision-making authority is like asking someone to open a door while you keep the key. Before accepting a results-based price, agree on the baseline, who measures it, and what the consultant is allowed to change.

Where most small businesses are on this curve

Most of the market is not buying consulting yet, and the surveys say why. The Federal Reserve's 2026 Report on Employer Firms, fielded September 3 to November 14, 2025 across 6,525 small employer firms, found 46 percent using AI and another 15 percent planning to start within a year. Among the users, about half were still experimenting, 44 percent had partially integrated AI into a process, and 7 percent had fully integrated it. The most common uses were writing or marketing at 83 percent, individual productivity at 61 percent, and planning or analysis at 51 percent.

The U.S. Chamber of Commerce measured 58 percent of small businesses using generative AI in 2025, up from 40 percent in 2024 and 23 percent in 2023. Both surveys describe the same shape: adoption is wide and integration is thin. The price bands in this article apply to the integration step. Nobody needs a consultant to open a chatbot.

  2. Ask what the price excludes. Data cleanup, licenses, API usage, training, maintenance. Get each one in writing as a number or as a zero.
  3. Ask who owns it after go-live. The system needs an owner on your side and a named path for exceptions. A consultant who plans to own it forever is quoting a retainer.

A consultant who can answer all three has scoped the work. One who cannot has not scoped anything yet, and the number will move.
